Concierge Wealth Management exists to make sure that does not happen. Written into their mission and vision is: Abundance, Wellness and Joy — not stress. Founded on the belief that financial planning should bring families closer together rather than overwhelm them, the San Diego-based firm helps clients build wealth strategies that reflect their values and serve generations beyond themselves. Their signature Family Legacy Program gives clients a framework for communicating their financial intentions across their family tree, turning what is often an uncomfortable conversation into a shared mission.
But as the firm deliberately scaled down its internal team to focus on quality over headcount, the pressure to deliver proactive, personalized client service without adding staff grew harder to ignore. As Tracy Siri, CWM's CMO, puts it: "It's really Matt who is the financial planner and me at this point, it's mostly me and Matt doing things in HubSpot, building businesses."
The Challenge
When Families Depend on Responsiveness, Scale Becomes the Problem
For CWM's clients, the experience of working with a wealth advisor is deeply personal. They expect accessibility. They expect that when they call with a question, the person on the other end will already know their lifecycle stage, meeting type, and financial personality profile — which means that person will be able to answer quickly and accurately. That expectation does not shrink when an advisory firm is small. If anything, it grows.
Inside CWM, Tracy and Matt Barnhart, the lead financial planner, were carrying the full weight of that expectation alongside the operational demands of running a growing practice. A part-time caller handled inbound inquiries, but she frequently needed to escalate routine questions: which meeting link to use for a particular client, what lifecycle stage that client was in, how to interpret one of CWM's proprietary financial personality types, like their Copper Beech, a tree-based profile at the heart of their client assessment system. Each escalation pulled Tracy or Matt away from higher-value work
The Hidden Cost of Manual Everything
Deal monitoring, stage tracking, and identifying follow-up opportunities were all managed through a web of custom properties, workflows, and pipelines. When a deal stalled, the system flagged it, eventually. But the logic required to evaluate multiple properties simultaneously and recommend a next step was too complex for traditional workflows to handle cleanly. Tracy found herself wanting a smarter system: "Now with custom agents within workflows, it can look at five or six properties and make a decision. In the past you'd have had to do one step for this property, one step for that property, and it can't really make decisions. It was a yes or no."
At the same time, Tracy wanted to expand CWM's use of AI. The potential was obvious. The problem was compliance. As a firm regulated by FINRA and operating within Cetera Wealth Services' framework, CWM needed firm-level approval before connecting any external AI platform to client data. The stakes were not abstract. "Anytime we connect anything to HubSpot, we have to know that there's not going to be any sort of client data potential," Tracy says.
The question was not whether to use AI. It was how to use it without putting client data at risk.
The Solution
One Platform, Approved Once, Running Everything
CWM's answer was consolidation. Because HubSpot had already cleared compliance review as their CRM, it became the only place where AI could safely run. No outside connections, no additional integrations — Tracy did not need a new approval. She needed to build inside the platform she already had.
The first thing she built was an AI backbone for client service — a custom agent using HubSpot Agent Builder designed to evaluate deal context, identify stalled opportunities, and recommend advisor next steps without requiring a human to monitor every stage change.
Where traditional workflows could only execute a rigid if-then decision tree, the custom agent and agentic workflows could look across multiple CRM properties simultaneously and surface a nuanced recommendation. The agent has now completed 36 runs, with consistent adoption centered on advisor follow-up and deal progression — exactly the work that had previously fallen through the cracks.
"We're a two-person firm managing and growing multiple businesses. It evaluates our CWM deals, surfaces the right next step automatically, and because the tools live in HubSpot it was a painless no-brainer to just start building what we needed. We built it, and everything became more efficient," Tracy said.
Donna Knows the Answer
The second piece was Donna. Named after Harvey Specter's legendary assistant from the TV show Suits, Donna is a project that Tracy built inside Breeze Assistant to serve as CWM's institutional memory. Tracy's vision was clear from the start: "Someone could call in and Lynn could just say, go find out what lifecycle stage they are, what meeting type they should have and what's an RIA — and Donna would know the answer."
Today, when the firm's service team receives an inbound inquiry, they no longer need to escalate to Tracy or Matt. It took a few weeks of being reminded: Did you ask Donna? But she has pretty much become the team's new favorite person. Donna knows which meeting link corresponds to which client lifecycle stage. She knows CWM's financial personality types — the Copper Beech, the tree-based profiles that clients receive after completing CWM's assessment — and can explain what they mean.

She knows the firm's internal processes well enough to answer the questions that used to require interrupting a senior team member's flow.
Marketing Studio became the third pillar. Rather than jumping between tools to plan campaigns across CWM's multiple businesses, Tracy runs everything from a single canvas. She can load context about each of the businesses — CWM, the Wizard advisor platform, and her personal brand Tracespective — and Marketing Studio roots campaign plans and content in all of that context.
When she needed a 20-week LinkedIn campaign to bridge her personal content to her professional brands, she described the arc she wanted, and Marketing Studio mapped it out. When she runs out of posts, she asks for the next ten and picks up exactly where she left off. "Why would I need to go anywhere else?" she says. "This is my workspace."
The Transformation
What the Clients of CWM's Clients Now Experience
The families CWM serves do not see the agent runs or the workflow logic. What they experience is an advisor who follows up before they have to ask. A phone call that gets answered with a real, informed response. A firm that feels bigger and more resourced than it actually is.
That is the transformation HubSpot Agent Builder made possible. Before the custom agent, a stalled deal required someone to notice it manually, or discuss it in a weekly meeting. Now the agent surfaces it, evaluates it against CRM context, and recommends the next step automatically. Tracy and Matt spend less time monitoring and more time advising. Their clients feel the difference even if they cannot name the reason.
Donna changed the texture of daily operations in a way that is harder to quantify but equally real. The goal Tracy articulated when she built Donna — that any team member should be able to answer any non-license-required client question without pulling a senior advisor off their work — is now within reach.

Across all three businesses, CWM has saved an estimated $70,000 to $90,000 annually through HubSpot automation. Marketing Studio has become Tracy's primary content workspace, allowing her to generate weeks of campaign content inside the same compliant environment where client data lives. And because everything is built on a platform that already passed compliance review, there are no new approvals to chase and no new surfaces for data exposure. "It seems like HubSpot is constantly coming out with improvements and new things," Tracy says, "which is amazing. It is one of the things that we liked about it and why we chose it."
What This Makes Possible Next
Tracy's ambitions for Agent Builder are already expanding. She is planning additional custom agents as new use cases emerge. She is also building a family engagement application — a gamified platform designed to help CWM's clients communicate around everything in their lives, including their financial goals, across generations, tracked and supported within HubSpot. What started as a compliance constraint has become a strategic advantage: one platform, approved once, capable of running a firm that is growing in every direction. As Tracy puts it, their expectations are no longer bounded by what they have already built: "Our expectations are only getting higher now."
