The Background

When a vacation rental host books a cleaner through Turno, they're not just checking a box. They're making a promise to a guest they've never met, arriving at a property they may be managing remotely, that the space will be spotless, welcoming, and ready. That promise lives or dies in the hours between checkout and check-in.

Founded in 2016 as TurnoverBnB, the company has grown into the global infrastructure for short-term rental cleaning operations. With more than 126,000 vetted cleaners across 25+ countries, Turno automates what used to be a coordination nightmare: scheduling, payments, quality checklists, inventory, and real-time problem reporting. For the hosts and cleaning pros on the platform, from single-property Airbnb operators to management companies overseeing hundreds of listings, Turno is the connective tissue that keeps their businesses running.

At Turno's scale, the margin for error is thin. Hosts who feel unsupported don't just cancel. They lose bookings, earn bad reviews, and see their revenue evaporate. But as the platform grew, one hard question kept surfacing: with tens of thousands of hosts cycling in and out every month, how do you know which customer actually needs help right now?

The Challenge

A Cleaner Shows Up. Will the Data?  

Every month, Turno's hosts are counting on the platform to help them show up for their guests. A seasonal property that goes dark for four months isn't a churned customer. It's a host waiting for summer. A high-revenue host who submits a negative NPS score might not be unhappy with the product. They might just need a conversation about pricing. To serve hosts well, Turno's customer success team needed to understand not just what a customer did last month, but why, and what it meant.

That pressure landed on Chris Rule, VP of Customer Experience, who oversees sales, customer success, support, and operations at Turno. His team of seven CSMs and four activation specialists managed roughly 50,000 active hosts and over 126,000 contractors, with 4,000 to 5,000 new host signups arriving every month.

The Cost of Getting it Wrong 

The problem wasn't a lack of data. HubSpot held a rich repository: NPS scores, trailing revenue, support ticket history, login activity, last marketplace transaction dates, property counts. The problem was that the most obvious signals were also the most deceptive. A host who hadn't transacted in 30 days might trigger a churn alert, even though their property was winterized and set to reopen in April. Meanwhile, a high-value host with quietly growing dissatisfaction could slip through unnoticed.

Turno's customer hierarchy made this harder still. An account-level host sits above individual users, and below that, dozens (sometimes hundreds) of individual properties, each generating its own activity signals. Charging, engagement, and relationship management each lived at different levels. Merging those views required weighted, contextual analysis that standard HubSpot reporting couldn't produce at scale.

When the Signal Gets Buried in Noise

"We were spending a lot of human time getting in front of people who were not the right people to be talking to at the right times, either because they were too far gone or because they were in and out based on our churn definitions," Chris explained. "There was just a lot of distraction and noise."

HubSpot workflows handled the automation layer well: NPS scores triggered response sequences, support flags queued follow-up tasks. But the strategic question remained unanswered: of the thousands who disengaged this month, which 100 actually need a human conversation? CSMs were running down lists rather than chasing the moments that mattered.

 

The Solution

Seeing Hosts Through Their Guests' Eyes

Turno's hosts measure success through their guests: five-star reviews, fully booked calendars, cleaning crews that never miss a turnover. For Turno to help hosts deliver that experience consistently, the CS team needed to see each host relationship as a full story, not just a row in a CRM. That's what the HubSpot connector for Claude made possible.

By connecting Claude directly to HubSpot, Chris and his team could ask natural-language questions against the CRM records they'd spent years building, pulling personalized AI insights across NPS survey responses, trailing 12-month revenue, support ticket history, login cadence, and marketplace transaction patterns. What the HubSpot connector for Claude could do that a standard report could not was synthesize all of this simultaneously: reading sentiment in NPS text, spotting revenue segments, and surfacing the customers whose combined picture actually warranted attention.

The Aha Moment That Changes Everything 

The turning point came during an NPS analysis. Chris had tens of thousands of survey responses loaded into the connector alongside revenue and segment data inside HubSpot. Rather than manually sorting and cross-referencing, he asked Claude to generate insights from that engagement history at scale. The answer cut through the noise: Turno's largest customers were unhappy, but not with the product or support. They were unhappy with fees. Smaller customers, by contrast, were struggling with onboarding complexity. Neither finding was visible in individual data points. Both became obvious the moment Claude synthesized the full picture.

"Your biggest customers are actually really unhappy with your fees, but they really like your software and support," Chris recalled. "Your smallest customers are really confused about the software. Those insights helped us build out more robust voice-of-the-customer programs and feedback loops back to our product team."

The practical result was immediate: Turno built a contracts and negotiated pricing program for its largest hosts, something the company had never done before. "We would never have had contracts across our biggest customers without that level of NPS and churn data that didn't exist until we got curious with AI," Chris said.

From Insight to Action, Without Leaving the Conversation 

With Claude serving as the analytical layer, HubSpot workflows handled execution, exactly as designed. NPS responses triggered automated sequences. Detractor scores below five queued CSM tasks and meeting requests, logged in HubSpot directly from within the Claude interface. The connector didn't replace HubSpot's workflow engine; it told the engine which signals actually mattered, letting the team act immediately by creating follow-up tasks and logging notes without switching contexts.

Every Monday, CS leaders used the connector to surface trends across segments, visualize NPS shifts, and flag accounts whose engagement history had changed. Weekly deep dives on churn and conversion were synthesized into PDF readouts escalated to executive reviews when warranted. The connector's reach spread organically: engineering and design teams followed, inspired by a live executive session where leaders asked live questions about customer behavior and got answers in the room.

The Transformation

Hosts Get Help Before They Know They Need it 

For Turno's hosts, the most meaningful change isn't visible. It's the outreach that arrives at exactly the right moment, from a CSM who already understands their portfolio. Turno is now building the proactive model its mission demands: catching problems before they become churn, identifying opportunity before it becomes someone else's win.

Before the HubSpot connector for Claude, Chris's team had no reliable way to sort the urgent from the seasonal. Today, Claude surfaces a focused list each month, around 100 customers from a pool of thousands, whose patterns across support activity, engagement data, and NPS sentiment indicate genuine risk or genuine opportunity. CSMs spend their time on conversations that move the needle, not on lists that produce noise.

The Numbers Behind the Story 

The financial results confirm the shift. Net revenue retention for mid-market and enterprise hosts climbed approximately 30%. Monthly rentention grew roughly 1.5 to 2 percentage points, meaningful at a scale where thousands of hosts cycle in and out each month. Conversion rates for newly signed hosts rose about 5 percentage points, pushing Turno past the 20% threshold, a number Chris described as one "most places would die for."

Turno achieved this without adding headcount. The CS team has stayed flat across two years of growth. The leverage came not from more people, but from deploying the right people against the problems that actually matter.

Curiosity as Infrastructure 

What Chris finds most durable isn't any single metric. It's the organizational posture the HubSpot connector for Claude created. Executives ask live questions about customer behavior and expect answers. Findings that used to take weeks of manual analysis now surface in an afternoon.

"If you put the work in, you can get these outputs that ultimately change the trajectory of your business."

For a team that was always stretched relative to the volume it managed, that's not just an efficiency story. It's a story about what becomes possible when the right host gets reached at the right time, so they can keep making their promise to every guest counting on them.
